One campaign spanning Search, Shopping, YouTube, Display and Gmail, with almost no visibility into where the money went. Run unfenced it will report a beautiful ROAS built largely from people who already knew your name.
The problem nobody warns you about
PMax is allowed to bid on searches for your own brand. Those convert at an enormous rate, because the person was already coming. Their revenue lands in the PMax report, the ROAS looks excellent, and the campaign gets more budget — which it spends on more of the traffic you already owned.
This is the single most common way an eCommerce account looks healthy and stops growing. Total revenue is flat, the campaign report is glowing, and nobody can explain the gap. The question is never "what is PMax's ROAS". It is "what would have happened anyway".
How we fence it in
- Brand separated out. A dedicated brand Search campaign so brand traffic is bought deliberately and cheaply, and its revenue is visible on its own line.
- Brand excluded from PMax where the account allows it, so the automated campaign has to go and find new demand.
- Asset groups split by product economics rather than one group holding the whole catalogue, so high-margin products are not subsidising dead weight.
- Feed-only tests when creative is thin, to see what the product data can carry before adding assets.
- Judged on total account revenue, not on the campaign's self-reported number.
When PMax is the right answer
It genuinely is, often: a healthy feed, enough conversion volume for the bidding to learn, real creative, and a brand campaign already carved out. In that setup it reaches surfaces you cannot easily buy any other way. What it is not is a substitute for account structure, and it is a poor first campaign for a store that has never run Google.
PMax rewards prepared accounts and punishes everything else.
Before turning it on, these should be true. If they are not, Search first is almost always the better answer.

- A steady flow of conversions — enough for Smart Bidding to learn.
- Conversion values passed back correctly, matching Shopify.
- A healthy Merchant Center and a feed written for search.
- A separate brand campaign, so brand revenue is visible.
- Real creative assets, not one product photo.
Not yet
- A handful of sales a month — the bidding cannot learn from that.
- Add-to-cart counted as a conversion, inflating everything.
- A suspended or heavily disapproved feed.
- No brand campaign, so PMax will absorb your brand traffic.
- A brand new account with no conversion history at all.
